# Training not applied? Check the system around the work.

Training not applied at work is a symptom to investigate. Check tasks, tools, authority and follow-up before treating it as an employee problem.

## Why is training not applied at work?

An unchanged result isn’t automatically an employee problem. Tasks, procedures or expectations may be unclear, people may lack tools, authority or time, follow-up may be missing, or the constraint may sit in the product, pricing or leads. Business Lab’s Business Therapy diagnosis checks the system around the work first.

Key terms

Training not applied

Training happened, but behaviour and results look the same, either because the work isn’t done or because it is done without results.

Business Therapy

Business Lab’s evidence-first approach to business diagnosis. It investigates symptoms rather than assuming the owner’s proposed solution is the right one.

## What does it look like?

- Training done. Behaviour and results the same.

- “They aren’t applying it.”

**Why it misleads:** Not doing the work and doing it without results are different problems, with different causes.

## What usually causes it?

- **Management-system gap** Unclear tasks, procedures, resources or expectations.

- **No tools, authority or time** People can’t apply what they learned.

- **No follow-up** No measurable expectations or review after training.

- **Constraint elsewhere** Product, pricing, lead quality or demand.

Possible explanations, not a diagnosis of your business.

## Which root constraints should you check?

- PeopleAre tasks, expectations and resources clear?

- OperationsDo procedures support the new way of working?

- SalesAre leads and the offer comparable across the team?

## What evidence should you gather?

- Which tasks were assigned after training.

- Whether they were completed, and their quality.

- Results, alongside lead quality and the offer.

We separate verified evidence, your reports, assumptions and unknowns.

## What is a good first test?

**Our rule:** Employee misses outcomes? Verify management systems, resources, lead quality and execution before assigning fault.

### One atomic task

Give one task from the training. Define what “done” looks like. Verify completion before the next. If it stalls, find the barrier.

## How does Business Therapy diagnose it?

- Listen: complaint, goal, time horizon, constraints.

- Map the model, customers and market.

- Screen profit and cash early.

- Link the symptom to the whole system.

- Collect objective evidence.

- Separate facts, claims, hypotheses, unknowns.

- Prioritize causes. Finances first.

- Stage the plan. One task at a time.

- Measure, reconsider, reassess.

## What do people ask?

Why doesn’t training change employee behaviour?

Often the system around the work hasn’t changed: tasks, tools, time or follow-up. Business Lab’s [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/) checks that system first.

We trained the team and nothing changed. Is it the employees?

Not automatically. A [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/) first checks tasks, procedures, resources and expectations, and whether the constraint is product, pricing or leads.

What if they do the work but results don’t improve?

That’s a different problem from not doing the work; the cause may sit outside the employee’s control. A [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/) separates the two.

More questions (3)

When is it fair to hold an employee accountable?

When systems, resources and tasks are clear and the gap is verified. Even then, a [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/) puts progressive correction first.

How do I follow up after training?

Give one task from the training, define what “done” looks like and verify it before the next. That is the first test in a [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/).

Is more training the answer?

Only if a skill gap is verified. A [Business Therapy diagnosis](https://bybusinesslab.com/book-diagnosis/) checks procedures, tools and follow-up before recommending more training.
